Shared Mailboxes Done Right: Keeping Customer Emails Organized and Secure in Microsoft 365

A practical guide to shared mailbox ownership, access, routing, retention, and security for customer-facing teams in Microsoft 365.

support@, sales@, billing@. These addresses usually start life as a simple inbox that two people check. Then volume grows, and you get unanswered emails, two people replying to the same customer, and a long list of staff who can read everything.

A well-run shared mailbox gives the team one business address without anyone sharing a password.

Use Delegated Access, Not a Shared Password

Give each person access through their own Microsoft 365 account, and grant only what they need, such as read access or the right to send from the shared address. That way:

  • Each person keeps their own MFA and sign-in controls
  • Onboarding and offboarding are cleaner
  • You can tell who did what
  • Access reviews take minutes instead of hours

Don't hand out a common mailbox password as the way the team gets in.

Give It an Owner and a Purpose

Every shared mailbox needs a named business owner who decides who gets access, what kinds of requests belong there, how fast messages should be handled, when they can be deleted or archived, and who covers when people are away or swamped. A one-line description on the mailbox saying what it's for saves staff from guessing.

Keep the Workflow Simple

A shared mailbox is not a ticketing system, but a consistent routine still prevents most of the confusion. Pick one way to do each of these and write it down:

  • Mark who owns each conversation
  • Show that a reply has gone out
  • Flag urgent or stuck requests
  • Keep finished messages apart from active ones
  • Pass a request to another department

Categories, folders, flags, or a bit of automation all work. Use as few conventions as the team will really follow.

Protect Outbound Email

Check who has Send As and Send on Behalf permissions, and make sure staff know which name the customer will see. Look at forwarding and transport rules, automatic replies, signatures, external-recipient warnings, and any apps connected to the mailbox. If you find forwarding or an app connection nobody can explain, investigate it right away.

Plan for Staff Changes

Treat shared mailbox access like any other system in your joiner, mover, and leaver process. When someone changes role or leaves:

  1. Remove access they no longer need.
  2. Reassign any customer conversations still in progress.
  3. Revoke sessions if you suspect the account was compromised.
  4. Review their delegated permissions and connected apps.
  5. Confirm coverage with the mailbox owner.

Leaving access in place "because it's easier" is how a former employee ends up still reading the billing inbox.

Check Retention and Recovery

Decide how long business email should be kept, based on operational needs, contracts, and your records obligations, and confirm that your retention and backup setup actually does that. Then test whether you can recover a message someone deleted by mistake, a whole folder, mail changed by a compromised account, or important messages after an employee leaves.

When a Mailbox Isn't Enough

If the team needs formal ownership, service targets, approvals, reporting, customer history, or a dependable link to other systems, a shared mailbox is probably the wrong tool. A service desk or CRM is a better answer than another dozen mailbox rules.

Until then, individual access, clear ownership, and a short documented routine cover most of what small teams need.
